Pour the sugar onto a hot skillet and immediately add the water, DO NOT STIR. Let it dissolve completely (3-4 minutes) over medium-high heat until slightly golden brown.

Then add the butter, DO NOT STIR, and let it melt completely (about 1 minute), remove from the heat, pour in the hot milk, stir until smooth, toss in the bread croutons, mix well, and spread out on parchment paper to cool for about 15 minutes so they get crispy.
